How to prepare Black Friday 2026 with the data you already have (and measure it like never before)

By Santiago Bazarra · November 3, 2026 · 5 min read

Black Friday is won or lost before it starts. On 27 November, and through the week around it up to Cyber Monday, almost every brand will do the same thing: a blanket discount and a mass send to the whole base. The ones that get the best results are not the ones that discount the most, but the ones that know who to talk to with each discount.

Three weeks to go. This is no longer the moment to switch tools to activate campaigns. It is the moment for two things: doing well what you can with what you have, and measuring this Black Friday like never before, because that you can still make in time.

Before getting into the detail, see in three and a half minutes what the whole job looks like when customer data is unified and connected to your channels: connect, segment, activate and measure. Keep the last step in mind, because it is the one you can have running for this Black Friday.

This year: four lists you can pull with what you have

You don't need a platform for this. You need someone to cross, over two or three afternoons, the exports from your loyalty programme, your ecommerce and your store receipts with email or phone. That gives you four lists that change the Black Friday picture.

ListWho they areWhat to tell themChannel
High-value sleepers Bought 2 or more times in 2024-2025, above-average basket, no purchase in 6-9 months Early access or an exclusive perk, not the blanket discount Email + SMS, two weeks before
Black Friday 2025 buyers who never came back Bought in November 2025 and nothing since A reminder of what they bought and an offer in the adjacent category Email + retargeting
Browsed or abandoned a cart in November Viewed or added products without buying in the last 4 weeks A heads-up that the product is going on promotion Email + push + retargeting
Exclusions Paid full price in the last 2-4 weeks; recent return; asked not to be contacted Nothing: they don't get the campaign Suppression list across every channel

The fourth list is the most profitable and the most forgotten. Sending 30% off to someone who paid full price ten days ago creates returns, complaints and lost margin. Excluding them costs nothing. And it is impossible without crossing store and online purchases, which is exactly what is usually missing.

The thresholds (6-9 months, 2 purchases) are starting points. The right cut depends on the purchase cycle of each category; if you have the history to hand, the data itself tells you where it is. If you want campaign ideas for each list, see our Black Friday strategy.

Hold out a control group, even by hand

On Black Friday everyone sells more, so total sales tell you nothing about your campaigns. There is one decision that can only be made before launch and that no tool can rebuild afterwards: leaving 5-10% of each list out of the campaign. That is your control group.

With it, in December you can answer the only question that matters: how much of the revenue the campaign caused and how much would have come anyway. Without it, the report will say everything worked. Two more rules: measure by list, not by send, and don't change a list's definition mid-season, because it breaks the comparison.

If you want the full formula, with a worked example and the four mistakes that invalidate a test, it is in what incrementality is and how to measure it.

Measure this Black Friday like never before

This is what you can change this year. Activating segmented campaigns needs unified data before launch. Measuring them does not: Black Friday data will land in your ecommerce, your loyalty programme, your store receipts and your ad platforms anyway. If you connect those sources now, in the two weeks shown in the video, November goes whole into a single customer record. And in December you see, for the first time, things you cannot see today with separate sources:

  • Which list responded and which didn't, compared with its control group.
  • How much discount went to customers who would have paid full price, and how much margin it cost.
  • Which channel really converted by segment, not by campaign.
  • Who bought for the first time on Black Friday and who needs winning back before Christmas and the January sales.

That analysis usually gets done in a spreadsheet in January, with partial data, when it is no longer useful. Done on unified data, it is the starting point for everything that follows.

And from there, activate

With Black Friday measured, next season's lists aren't built from scratch: they come from what you have just learned. The timeline in the video is realistic: sources connected in two weeks, first segmented campaigns in month two, return measured in month three. Starting now, you reach the January sales with lists recalculating themselves, the summer sales with exclusions up to date and Black Friday 2027 with a year of history working for you.

And every step is faster with Brain: the list of “active customers who only buy at 30% off or more” is asked for in plain language, and it proposes the offer, channel and timing for each segment from past behaviour.

And if you want this Black Friday to land whole in your customer data, let's talk before the 27th. You bring the data. FLYDE finds the way.
